Café branch visit checklist for owners and area managers (free)
This café checklist for managers covers one outlet in about 20 minutes: read its reviews, order and sit as a customer, then talk to the outlet manager. Use it when one outlet's reviews slip, when a new manager starts, or on your regular round. Print it and tick it at the table.
Before you go: read what this outlet's reviews say
In our library of 12,078 cafés and bakeries in Malaysia with 10 or more Google ratings (October 2026), the median rating is 4.4 and the bottom quarter sits at 4.1 or lower. Price separates them: among 672 cafés with Google's review topics, price is a topic at 10% of the lowest-rated quarter and 4% of the best-rated quarter. See what counts as a good Google rating for the full spread.
- Sort the outlet's Google reviews by newest and read the last 30.
- Note repeat complaints: slow drinks, staff attitude, price, a drink that tastes different here.
- Note items customers say were sold out, and the reasons staff gave.
- Check the hours, phone and menu on Google against the outlet.
- Compare the outlet with your others in the free rating check.
Arrive like a customer, at the weekend peak
Google's popular times for 418 cafés in our library (October 2026) peak on Saturday at 2pm, and weekends from noon to 3pm are the busiest stretch. Slow drinks and dirty tables show then.
- Walk in on a Saturday or Sunday between noon and 3pm, without saying who you are.
- Time how long it takes for someone at the counter to greet you.
- Check the queue: how long it is, and whether anyone moves to help at the peak.
- Check the menu board and display: what is sold out, and what staff say about it.
- Check the entrance, the windows and the outdoor seating.
The drink should taste the same at every outlet
Customers compare outlets of the same brand, and say so when one falls short.
- Order the drink you order at your best outlet, and compare taste, temperature and look.
- Time your drink from payment to hand-over, and count the orders ahead of you.
- Watch the barista: shots, milk and cup size made to the recipe.
- Check food in the display is fresh, labelled and at the right temperature.
- Watch delivery orders: do riders crowd the counter, and do walk-in orders slow down?
- Check orders are called out or brought to the table correctly.
Cleanliness: tables, counter and toilet
- Check tables are cleared and wiped within minutes of customers leaving.
- Check the water station, cutlery, cups and sauces.
- Look behind the counter: floor, milk jugs, steam wand and bins.
- Check the fridge: food covered, labelled and in date.
- Check the toilet at the peak.
Staff: attitude at the counter is what customers remember
Friendly staff is the topic seen most often at the best-rated cafés: 20% of the top quarter, against 15% of the lowest-rated quarter, among the same 672 cafés.
- Note any staff member who serves without a greeting or with a sulky face.
- Count staff on shift against the roster for the peak.
- Ask the manager how a new barista learns the recipes, and who checks their drinks.
- Check no one asks for five stars or offers a free drink for a review (Google bans rewards for reviews).
Prices and the bill match the menu
- Check the bill matches the menu, with service charge and tax shown.
- Check the board, Google and the delivery apps show the same prices.
- Check promotions on posters are honoured at the till.
Close the visit with the outlet manager
- Ask for the last three complaints, and compare them with the reviews.
- Ask what ran out this week, and why.
- Agree three things to fix before you leave.
After the visit
Write the three fixes down with a name and a date beside each. Come back in two weeks, on the same weekend afternoon, and order the same drink. If a complaint shows up at a second outlet too, look at training and supply before blaming one manager.
The branch visit checklist explains the method for every trade. Why café customers stop coming back shows where the lost ones go. For how we read every outlet's reviews, see café and restaurant chains.
Questions owners ask
What should be on a café checklist for managers?
The checks customers complain about: the wait for a drink, staff attitude, a drink that tastes different from other outlets, clean tables and a bill that matches the menu. Add the outlet's own repeat complaints from its last 30 Google reviews. A manager can run the list above in about 20 minutes.
Why does the same drink taste different at another outlet?
Usually the recipe has drifted: a different shot, more ice, the wrong milk, or a new barista no one has checked. Order the same drink at both outlets on the same day and compare. Then watch the barista at the weaker one make it.
How do I know which outlet to visit first?
Pick the outlet whose recent reviews repeat a complaint, or whose last 30 reviews give fewer stars than its overall rating. Highground reads what customers write about each of your outlets and rivals, and tells you which outlet to fix.
